What is a Test Factory?

A Test Factory is a centralized, managed testing model that delivers standardized quality assurance across all projects and releases, governed by the client organisation.

The diagram on the right shows how it works in practice: the company retains full control through a structured steering layer, the service provider manages sourcing and delivery.

The model is designed for organisations of sufficient scale: software buyers, integrators, and developers running multiple projects or releases in parallel. Here, individual experts and isolated test teams reach their limits: Knowledge stays siloed, standards are not shared, and scaling requires hiring cycles.

A Test Factory removes these constraints. Operating even within a multi-provider ecosystem, it sources the right specialists on demand — ramping up when a project phase begins, scaling back immediately when it ends. Internal domain experts retain directional control and are actively supported, not replaced.
